Ask most consultants what AI has done for their work and the answer comes back in a single word: faster. That’s the least interesting thing that has happened, and it misses almost everything that matters.
Consultative and analytical work that used to take a quarter is now expected in weeks. It would be easy to read that as a story about speed, about doing the same things faster. It isn’t. The more interesting shift I have noticed is what has happened to the quality of thinking a small team can produce. Better answers now arrive sooner, but the arriving sooner is the consequence, not the achievement.
Recently we ran a board-level engagement on a timeline that would have been unthinkable two years ago. What struck me afterwards was not that we had moved quickly. It was that the thinking was deeper than the timeline should have allowed.
The human context window
Here is the difficult truth. For most of my career the limit on the quality of an answer has been time. A small team can only hold so much complexity in its head at any one time – think of it as a human context window. Past a certain point, something has to give, either a doubt that is simplified away, a thread left unpulled, a source skimmed rather than read, an inconsistency left unreconciled. There were simply not enough hours to chase it all down.
So the compromise was almost always made on depth, and very rarely visibly. The deadline is met, the document looks complete, but the thinking underneath it is sometimes thinner than it could be.
What has changed
The shift worth understanding is not that good consultancy work has got faster. It is that the ceiling on how much rigour a small team can achieve has lifted. You can hold more evidence coherent at once. You can pull the thread that would once have been left for lack of time. You can keep a hundred moving parts consistent, so that what is claimed in one place still holds true against everything established elsewhere.
The output of that is not merely quicker. It is better. Deeper, better-grounded, and more thoroughly reconciled than a team of the same size could have managed before. That it also arrives sooner is a compounded dividend.
Where the tools earn their keep
This is the part people get wrong about using AI in complex analytical and strategic work. We all hear stories or see posts about the machines producing world beating insight at the push of a button. “Copy these prompts…” moonshots that genuinely are too good to be true. That is not where the value sits, and it is not what I would stake a recommendation on.
The value sits in using AI-driven analytics and tools to be the connective tissue in your argument or position. AI can help an analyst absorb the sprawl that used to force a compromise, it can hold the evidence steady and consistent. Used well, the tools don’t make the argument, they clear the ground so that humans can make better cases and recommendations.
So what stays under human control? The thesis. The trade-offs. The judgement calls where the risk exists. These do not get delegated to AI, and the gain is not that they happen faster. It is that they are made on firmer ground, informed by work that no longer had to be cut short to meet a longer deadline.
Changing consulting forever
The consulting firms getting real value from this are not the ones who bought the best AI tools and carried on as before. Bolting a super-smart AI assistant onto an old process gets you the same depth of thinking, just quicker.
The shift that matters is structural: a rethink of how the work is organised, around a human analyst whose reach has been extended rather than replaced, freed to spend their judgement on the part of it that only judgement can do.
A quick route to a shallow answer is still a shallow answer. The prize was never speed. It is the quality of the thinking, and for the first time the old trade-off between doing it well and doing it in time has truly loosened.
The firms that understand this will not simply work faster than their competitors. They will out-think them, on a shorter clock. That is a far harder thing to compete with than speed ever was.
